SEO Marketing Agency vs AI Visibility Agency: Which One Do You Actually Need?

Somewhere between 2024 and now, "SEO" quietly split into two different businesses. That's not a marketing line — it's a real fork in how customers find you.

There's the old game: rank in Google. And there's the new game: get recommended by AI assistants when someone asks who to hire.

Both matter. They're not the same. And most business owners — including ones running decent-sized companies — are buying the wrong one because nobody explained the difference in plain terms. That's what this article is for: SEO marketing agency vs AI visibility agency, what each actually does, and how you decide which one you need.

We run an AI visibility agency ourselves, so full disclosure up front. We'll try to be useful anyway, and where we have a bias, we'll flag it.

The one-paragraph version

An SEO marketing agency improves where your site shows up in Google search results. An AI visibility agency improves how often AI assistants — ChatGPT, Gemini, Claude, Perplexity — name, cite, and recommend your business when customers ask about your category.

Google rankings still drive most clicks. But the fastest-growing chunk of "how do I find a X?" questions are answered by an assistant that never shows you a results page and never shows you a link. If your business isn't in that assistant's answer, you don't exist to that customer.

So the real question isn't "which one do I hire?" It's "where is my gap, Google visibility or AI visibility?"

What a traditional SEO marketing agency does well

Let's give credit where it's due, because SEO agencies do a lot of hard, necessary work:

  • Keyword research and content strategy for search intent
  • On-page optimization — titles, headings, structure, internal links
  • Technical SEO — page speed, crawlability, indexing, schema
  • Link building and digital PR
  • Local SEO — your Google Business Profile, reviews, citations

All of that still matters. In fact — and this is the part that surprises people — most of it also helps you get cited by AI engines. Clean structure, clear answers, solid schema, an entity Google understands: these feed into how AI assistants describe you.

If you're invisible on Google and invisible in AI, fix the basics first. A good SEO agency will get you 80% of the way on both, whether or not they're talking about AI.

Where traditional SEO hits its limit

Here's the uncomfortable truth that most SEO agencies aren't going to say out loud: ranking #1 on Google does not mean AI recommends you.

We see it constantly. A brand sits at the top of search results in its market. Then we ask ChatGPT "who should I use for X?" and it names two competitors. Not because the brand is bad — because the assistant builds its answer from a different set of signals. It weights different sources. It has its own favorites. It's literally a separate ranking system, running alongside Google.

That's why a pure SEO agency can underperform on AI visibility even when they're great at their actual job. Ranking positions, link counts, and keyword density talk to Google. They don't fully translate to how an assistant reasons about who to recommend.

And the sheer pace of change makes this worse. Google rolls updates you can predict. AI engines change their behavior weekly, invisibly. Nobody's formula from last year is accurate this year.

What an AI visibility agency actually does

When you hire an agency for AI visibility, these are the deliverables you should be able to name in advance:

  1. A score that tracks over time — one number per brand: "how often do AI assistants recommend you when asked?"
  2. Per-engine breakdown — your standing in ChatGPT separately from Gemini, Claude, Perplexity, because each is a different audience and a different algorithm.
  3. Competitor analysis — who's being recommended instead of you, and why.
  4. A prioritized fix list — schema you're missing, llms.txt, content that doesn't match how buyers actually phrase the question, sources the engines trust (or don't).
  5. Ongoing tracking — weekly rescans with a visible trend, not a one-and-done audit.

A serious AI visibility agency should be able to show evidence for every claim: queries they ran, engines they asked, verbatim answers, screenshots. If an agency gives you a slide deck with no query-level receipts, that's a red flag. The data is cheap to produce; the honesty is the question.

The split: SEO agency vs AI visibility agency — who do you need?

Run this quick self-test. It's not perfect, but it sorts most businesses into the right lane in under a minute.

Go SEO-first if:

  • You're invisible on Google — nobody's finding you in search
  • Your site is technically a mess (slow, not indexed, thin content)
  • Your Google Business Profile is a ghost town
  • You have no organic traffic to speak of

Go AI-visibility-first if:

  • You rank fine on Google but you're not getting recommended when people ask AI
  • Customer questions have shifted toward "recommend me" queries ("who's the best…", "best… near me")
  • A competitor keeps being named by ChatGPT or the AI overviews when you should be
  • Your existing agency is doing well and you just need this as an add-on

Do both if you've got the budget — but honestly, most businesses don't have to hire two agencies to get both. A good provider can layer AI visibility onto existing SEO work, or an SEO agency can add AI visibility as a service line. What you should avoid is paying an agency that claims to do "SEO and AI" but can't show you a single tracked AI recommendation.

How to buy without getting burned

A few ground rules that apply whatever you pick:

  • Ask for receipts. "Who recommends you in ChatGPT?" is not a hard question. Any credible agency can run a few queries on the call and show you the answers on the spot.
  • Demand a baseline before month one. No baseline, no way to show progress. If they won't establish one, that's why.
  • Contract for reporting, not promises. Pay monthly, judge on trend lines, keep an exit. Visibility work compounds over months and nobody honest guarantees page one by a date.
  • Insist on a fix list. Monitoring without action is a bill, not a service.

A practical note from our corner

We're on the AI visibility side of the fence and we've helped mostly local businesses and marketing agencies. We have a free tool that checks any brand across four engines in about a minute — genuinely free, no account, no email required. It's the exact same kind of check we'd run for a paying client.

Run it on your brand. If you're not recommended, you'll see exactly where, which engine, and what the nearest competitor says instead. That's your baseline. Whether you hire us, hire a traditional SEO shop, or do it in-house, you'll know precisely which game you're losing — and that's the first step to winning it.

The full guide on how AI visibility is measured is a good next read if you want the mechanics without the pitch.
